Decide what it has to return before you start

The time to define success is before you build, not after. For any project worth doing, you should be able to name the number it moves: hours saved per week, faster turnaround on a request, fewer errors, more revenue handled without more headcount. If nobody can say what good looks like in plain terms, that is a sign the project is being driven by pressure to adopt AI rather than by a real problem.

Vague goals like "become more AI-driven" are how budgets disappear. Concrete goals like "cut invoice processing from two days to two hours" are how you know whether it worked.

Count the full cost, honestly

Earning its keep means weighing the real cost, not just the subscription. There is the time to build and integrate it, the effort to get people using it, and the ongoing work of keeping it running. A tool that saves five hours a week but takes six to maintain is a loss, even if it feels modern. We would rather tell you a project does not pencil out than help you buy something that quietly costs more than it returns.
